Start with customer value

Define the problem the customer will pay to solve. The value of a technology capability depends on the outcome it makes possible and the confidence the customer has in adopting it.

Understand incentives and dependencies

Map who benefits, who controls access, who carries risk, and whose cooperation is required. A partnership announcement is not evidence that these incentives align.

Choose a defensible position

Examine what makes the company relevant and difficult to replace. Consider distribution, trust, delivery capability, complementary offerings, and dependence on larger platforms.

Build the ecosystem the opportunity needs

Use the minimum set of relationships and capabilities needed to establish value, then expand with evidence. Do not measure progress by the length of the partner list.

Connect strategy to the commercial work

Translate choices into customer priorities, routes to market, offers, responsibilities, and practical actions. The strategic argument must survive contact with the buying and delivery process.

Learn through execution

State assumptions, assign ownership, and choose measures that show whether the intervention is working. Revisit the diagnosis when the evidence changes.

This is the practice’s applied statement of ecosystem strategy, informed by Alejandro Canonero’s book War of the Ecosystems and his international operating experience. The book and original research retain their home on War of the Ecosystems; this site develops their application to commercial decisions.

Minimum Viable Ecosystems and Ecosystem Commander are frameworks associated with Alejandro’s work. Where third-party research is discussed, its authors and original publication must be credited. These principles are a practical approach, not a claim that commercial outcomes can be guaranteed.
